Amazon Warns Employees Against Excessive AI Use as Costs Rise

Companies often pay for these resources when they use AI models, making excessive usage an expensive habit.

Amazon has cautioned its software engineers against using artificial intelligence tools excessively just to increase usage numbers.

The company is discouraging a practice known as “tokenmaxxing”, where employees use large amounts of AI resources without considering whether they actually improve their work.

The guidance appeared in an internal memo circulated in September and published on Amazon’s website on October 27, 2026. The company warned that measuring AI adoption through token consumption, code generation and the number of code reviews can give a misleading picture of productivity.

AI tools process information through units called tokens, which represent pieces of text or data. Companies often pay for these resources when they use AI models, making excessive usage an expensive habit.

Although token prices have declined, businesses can still face rising bills as AI providers move towards usage based pricing. Employees who rely heavily on AI without improving their output may increase costs without delivering meaningful results.

Amazon believes companies should focus on the quality of work, successful product launches and measurable business outcomes instead of simply tracking how frequently employees use AI.

Amazon has not asked employees to stop using AI tools or introduced a strict limit on token consumption. Instead, it wants engineers to use these tools thoughtfully and understand when they provide genuine value.

The company also recognises that AI may not be suitable for every task. Engineers who identify situations where the technology offers little benefit can demonstrate sound judgement rather than a lack of adoption.

Amazon’s decision reflects a wider shift in the technology industry. Businesses increasingly want proof that AI investments improve productivity and justify their costs.

As companies expand their AI use, the focus is moving from how much technology employees consume to how effectively they apply it. This approach could encourage smarter spending and more practical AI adoption across the industry.
